A Useful Marketing Measurement Plan

Start with the decision—not the dashboard.

A measurement plan connects a business question to an observable action and a person who will use the information. It prevents a growing collection of charts from becoming a substitute for understanding.

Choose one decision worth improving.

Write the question in ordinary language. For example: are the inquiries from this campaign relevant to the service we are promoting? That question needs more than a count of form submissions. It may need a definition of relevance, a way to capture the inquiry’s source, and a review of the outcome.

Name who will use the information and what they could change as a result. If nobody can describe a decision the metric supports, it may be background information rather than a primary measure.

Define the measure before collecting more data.

Action and definition

State exactly what counts, including exclusions and duplicate handling.

Source and timing

Record where the information comes from, when it updates, and who maintains it.

Quality checks

Test examples, reconcile important totals, and identify missing information.

Interpretation

Document the context needed to compare periods, campaigns, or audiences fairly.

Review the evidence and the limits together.

Keep collection problems separate from performance problems. A sudden drop may reflect broken tracking, a changed form, consent behavior, or a real change in demand. Investigate before treating the chart as a complete explanation.

At each review, record the observation, possible explanations, and the next action. Over time, that decision history can be more useful than another dashboard tab because it preserves what the team learned and why it changed course.

Useful follow-up questions

How many KPIs should we start with?

Use a small set that supports the current decisions and can be maintained reliably. There is no useful universal count; an extra metric should earn its place by adding a distinct decision or diagnostic view.
